TL;DR

  • The single most gamed number on a projector box is brightness. If the spec says “9,000 lumens” and doesn’t say “ANSI,” treat it as marketing, not measurement. Real ANSI ratings for that price are usually a fraction of the headline.

The Story

Buying a home projector is one of the few remaining categories where the spec sheet is almost designed to mislead you. TVs got standardized years ago — a “55-inch 4K TV” means basically what you think it means. Projectors never got that cleanup. So the box brags about a giant lumen number, promises “4K,” throws around a contrast ratio with a comical number of zeros, and none of it maps cleanly onto what you’ll see on the wall.

Let’s go trap by trap, because every one of these has a specific tell once you know to look for it.

Start with brightness, because that’s where most of the disappointment lives. The honest unit is the “ANSI lumen” — a standard from the American National Standards Institute that measures white brightness by averaging nine points across the screen and factoring in uniformity. It’s a pain to pass, which is exactly why budget brands avoid it. Instead you’ll see “LED lumens,” “light source lumens,” or just a bare “lumens” number with no qualifier. Those aren’t the same measurement. LED-lumen figures often run two times or more — up to roughly 2.4x — above the actual ANSI output, and sometimes the number is just invented. This is why a projector advertised at “3,000 LED lumens” can look visibly dimmer than an honest 2,000-ANSI-lumen unit sitting next to it. My rule: if the listing doesn’t say the word “ANSI,” assume the real brightness is a small fraction of the headline and move on.

How much ANSI do you actually need? It depends entirely on your room, not on the biggest number you can afford. In a fully dark room, 200 to 500 ANSI lumens is genuinely enough for a great picture — more can even wash out black levels. A normal living room with some light bleed wants 800 to 1,500 ANSI. And if you’re fighting daytime sun through curtains, you’re looking at 2,500 to 3,000+ ANSI, plus blackout curtains, or you’ll be squinting at a gray ghost. Brightness is the one spec where “buy the most you can” is wrong advice.

Now resolution — the second big lie. “4K supported” and “native 4K” are worlds apart. “Supported” just means the projector will accept a 4K signal and downscale it to whatever its panel actually is. Plenty of budget models pair a 720p or 1080p chip with a “4K supported” sticker and hope you don’t read the fine print. What you want to find is the native resolution — the real physical pixel count of the imaging chip.

Between true native 4K and cheap fakes, there’s a legitimate middle tier worth understanding: “XPR pixel shift.” True native 4K panels (the Sony and JVC style) place all roughly 8.3 million pixels physically on the chip. XPR, used in most DLP “4K” projectors, takes a 1080p-class chip and shifts each pixel diagonally at very high speed, flashing sub-frames so fast your eye fuses them into a UHD image — Texas Instruments’ 0.47-inch DLP chip fires four 1080p sub-frames, while the 0.66-inch chip shifts two higher-resolution sub-frames, and both land on the same 8.3-million addressable-pixel count. Is it “real” 4K? Purists argue no. But at normal seating distance in a normal room, the gap to native 4K is often small, and XPR costs far less. That’s a fair trade. A 720p panel wearing a “4K supported” label is not a fair trade — it’s the one to avoid.

Third: the light source, which quietly sets the ceiling on lifespan and running cost. There are three types and the tradeoffs are clean. Lamp projectors are cheapest up front but the bulb lasts only 2,000 to 4,000 hours in normal mode (up to around 6,000 in eco mode) and dims noticeably as it ages — expect a bulb swap every couple of years at movie-night usage, and factor that replacement cost in. LED light sources last around 20,000 to 30,000 hours, run cooler, and hold color well. Laser lasts 30,000 to 40,000 hours, gets brightest, and dims very slowly — it holds 90%+ of its brightness through roughly the first 10,000 hours and still sits around 70–80% at 20,000 hours. The short version: lamp is a false economy unless you barely use it. LED and laser are effectively “buy once.”

Fourth trap, and the one people discover after the box is open: throw ratio. This is just distance-to-screen divided by image width, and it decides whether the projector physically fits your room. Standard throw is 1.5:1 or higher — a 2.0:1 unit needs about 14 feet to fill an 84-inch-wide screen, which means ceiling mounting or a shelf across the room. Short throw runs 0.4:1 to 1.0:1 and can throw 100 inches from 3 to 8 feet. Ultra short throw (UST) means below 0.4:1 — most models sit around 0.16:1 to 0.25:1 — and uses a mirror-based lens to cast 100 inches from just inches away — you park it on a console right under the screen. UST units cost a lot more, but for an apartment with no room to back up, they’re the only sane option. Measure your room before you even look at picture specs.

Fifth: contrast, another number theater of zeros. When a box screams “1,000,000:1,” that’s dynamic contrast — measured by ramping the laser or closing an iris between a full-white and a full-black frame taken moments apart. Movies don’t work that way; a dark scene and a bright highlight happen in the same frame. The number that matters is native contrast, the panel’s real simultaneous black-to-white ability, and it’s always a far more modest figure. If a listing only quotes the giant dynamic number and hides native contrast, that tells you something. A gray screen in particular soaks up ambient light and deepens perceived blacks, which is often the single cheapest upgrade you can make to a picture. Spend $80 on a decent screen before you spend $800 chasing a bigger contrast number.

Sixth, streaming, where budget projectors quietly fail people. Many cheap “Android” projectors run raw AOSP without Netflix certification. The catch is Widevine DRM: only devices with Widevine L1 can stream Netflix, Disney+, and friends in HD and 4K. Uncertified AOSP boxes almost always ship with only L3, which caps those services at 480p — so your “4K projector” streams Netflix at DVD quality, or the app refuses to install at all. The fix is either a projector with certified Google TV (certification requires L1) or, honestly, just plugging in a $40 streaming stick and ignoring the built-in OS entirely. Seventh, for gamers: input lag. Entry projectors sit around 30 to 50 ms; a good gaming mode drops it under 16 ms by switching off motion smoothing and noise reduction. Casual and story games are fine at 33 ms or under. Competitive shooters want 16 ms or lower — the same thresholds we walk through in our gaming monitor guide. If a projector doesn’t publish input lag at all, assume it’s high — silence on a spec is almost always bad news, because vendors love to shout the numbers they’re proud of. One more thing gamers miss: a “gaming mode” that hits low lag usually does it by disabling the very image processing that makes movies look smooth, so you’ll be toggling that preset on and off depending on what you’re watching. That’s normal, not a defect.

Eighth, the two things you’ll notice every single night: noise and keystone. Fan noise: home theater units run 25 to 35 dB; stay under 30 dB or you’ll hear the fan in quiet scenes. And keystone — the digital correction that squares up a tilted image — is a convenience that costs picture quality. Digital keystone throws away pixels and adds light bleed that muddies your blacks, and it can’t fix optical focus, so corners go soft. The right answer is to mount the projector square to the screen and use zero keystone, or pay for optical lens shift, which physically moves the lens with no quality loss.

The Takeaway

Here’s the pattern once you’ve seen all eight: the specs a projector shouts about are the ones that are easy to fake, and the specs that decide whether you’re happy are the ones it whispers. Nobody puts “native contrast” or “Widevine L1” in 48-point font on the box. They put “9,000 lumens” and “4K.”

So a genuinely useful shopping process almost inverts the marketing. First measure your room and pick a throw type — that’s a hard constraint, not a preference. Then decide your light situation and set a realistic ANSI target from that (and only that). Then confirm native resolution, not “supported.” Then check streaming certification if you’ll use built-in apps. The lumen headline and the million-to-one contrast number come last, if at all.

If your room can’t get properly dark, be skeptical of the whole projector dream — a mid-range TV will beat a mid-range projector in a bright room every time, no matter what the lumen number claims. Projectors reward dark rooms and big screens. Match the tool to the room, buy on the whispered specs, and ignore the shouted ones. That’s the entire game.
